Why Your Substack Notes Aren't Getting Engagement (And How to Fix It)

The first thing worth ruling out: views and engagement aren't the same thing, and a Note can rack up impressions while barely getting liked or restacked. That's not a contradiction to panic about — it usually points to one of a small number of specific, diagnosable causes. Here's a structured way to work through them instead of guessing.

A 5-point diagnostic

This framework, adapted from a breakdown by Thrive with Carrie, checks five specific things before you change anything about what you're writing:

1. Platform-wide throttle. Compare your impressions to your restacks. If impressions dropped but the ratio of restacks to impressions looks normal, the drop is likely platform-level distribution, not something wrong with your content specifically.

2. Content mix has drifted toward promotional. Promotional Notes (mostly pushing your own newsletter or offer) tend to underperform conversational Notes by 3–5x, because Substack's feed weighs engagement velocity in the first 30 minutes heavily, and promo content typically gets less immediate reaction. If your last several Notes skew promotional, that's a likely cause on its own.

3. Account-level trust dip. A sudden burst of external links, a posting gap of 7+ days followed by a burst of activity, or a tight cluster of reposts in a short window can all read as spammy signals rather than normal activity, even if none of it was intentional.

5. A Recommendations problem, not a Notes problem. If engagement on individual Notes looks normal but new subscriber growth has stalled, the issue may be in Substack's Recommendations feature rather than anything about your Notes at all — worth checking separately rather than assuming it's the same root cause.

The overarching advice attached to this framework is worth repeating on its own: diagnose before you change anything, and don't panic-post. Posting more, faster, in response to a dip is one of the more common reactions — and one of the least effective, since it can reinforce the trust-dip signal in point 3 instead of fixing it.

What it's often not: pure bad luck

Format is a real, measurable factor too. An analysis of 3,230 Notes across 9 creators (Build to Launch) found that plain text Notes consistently outperformed Notes built around a link or image, and that link-posts — the single most common format among the creators studied — were also the worst-performing one on average, unless the Note's own text stood completely on its own without needing the link.

Put plainly: if most of your recent Notes are "check out this thing [link]," the format itself may be working against you regardless of timing or trust signals.

Diagnosing this with your own data instead of a checklist

The five-point list above is a good manual starting framework, but running it well requires actually seeing your own restack ratios, content mix over time, and posting gaps — which means tracking data most people don't keep by default.
